Horizon 1 ideas provide continuous innovation to a company\u2019s existing business model and core capabilities.<\/p>\n<p id=\"357c\" class=\"graf graf--p graf-after--p\">Horizon 2 ideas extend a company\u2019s existing business model and core capabilities to new customers, markets or targets. Horizon 3 is the creation of new capabilities to take advantage of or respond to disruptive opportunities or disruption.<\/p>\n<p>&nbsp;<\/p>\n<h4 id=\"246d\" class=\"graf graf--h4 graf-after--p\"><em><strong class=\"markup--strong markup--h4-strong\">Solution Exploration\/Hypotheses Testing<\/strong><\/em><\/h4>\n<p id=\"9bc7\" class=\"graf graf--p graf-after--h4\">The ideas that pass through the prioritization filter enter an I-Corps incubation process. I-Corps was adopted by all U.S. government federal research agencies to turn ideas into products.<\/p>\n<p id=\"7af0\" class=\"graf graf--p graf-after--p\">\u2026This six- to ten-week process delivers evidence for defensible, data-based decisions. It tests the initial idea against all the hypotheses in a business model (or for the government, the <a class=\"markup--anchor markup--p-anchor\" href=\"https:\/\/steveblank.com\/2016\/02\/23\/the-mission-model-canvas-an-adapted-business-model-canvas-for-mission-driven-organizations\/\" target=\"_blank\" rel=\"noopener nofollow noreferrer\" data-href=\"https:\/\/steveblank.com\/2016\/02\/23\/the-mission-model-canvas-an-adapted-business-model-canvas-for-mission-driven-organizations\/\">mission model<\/a>) canvas.<\/p>\n<p id=\"06a1\" class=\"graf graf--p graf-after--p\">This not only includes the obvious \u2014 is there product\/market (solution\/mission) fit? \u2014 but the other \u201cgotchas\u201d that innovators always seem to forget. The framework has the team talking not just to potential customers but also with regulators, and people responsible for legal, policy, finance, support.<\/p>\n<p id=\"f290\" class=\"graf graf--p graf-after--p\">\u2026Or does it create a new capability that could be spun into its own organization? Or does the team think it should be killed?<\/p>\n<p>&nbsp;<\/p>\n<p id=\"ebdf\" class=\"graf graf--p graf-after--p\"><strong class=\"markup--strong markup--p-strong\"><em>Incubation<\/em><br \/>\n<\/strong>Once hypothesis testing is complete, many projects will still need a period of incubation \u2026 \u00a0Incubation requires dedicated leadership oversight from the horizon 1 organization to insure the fledgling project does not die of malnutrition (a lack of access to resources) or become an orphan (no parent to guide them).<\/p>\n<p>&nbsp;<\/p>\n<p id=\"3a55\" class=\"graf graf--p graf-after--p\"><strong class=\"markup--strong markup--p-strong\"><em>Integration\/Refactoring<\/em><br \/>\n<\/strong>Technical debt describes what happens when software or hardware is built quickly to validate hypotheses and find early customers. This quick and dirty development results in software that can become unwieldy, difficult to maintain and incapable of scaling.<\/p>\n<p id=\"7b11\" class=\"graf graf--p graf-after--p\">Organizational debt is all the people\/culture compromises made to \u201cjust get it done\u201d in the early stages of an innovation project.<\/p>\n<p class=\"graf graf--p graf-after--p\">You clean up technical debt through <a class=\"markup--anchor markup--p-anchor\" href=\"http:\/\/www.c2.com\/cgi\/wiki?WhatIsRefactoring\" target=\"_blank\" rel=\"noopener nofollow noreferrer\" data-href=\"http:\/\/www.c2.com\/cgi\/wiki?WhatIsRefactoring\">refactoring<\/a>, by going into the existing code and restructuring it to make the code stable and understandable.<\/p>\n<p id=\"ee63\" class=\"graf graf--p graf-after--p\">You fix organizational debt by refactoring the team, realizing that most of the team who built and validated a prototype may not be the right team to take it to scale but is more valuable starting the next innovation initiative.<\/p>\n<p>&nbsp;<\/p>\n<p id=\"fa13\" class=\"graf graf--p graf-after--p\">\n<p id=\"d178\" class=\"graf graf--p graf-after--p\"><strong class=\"markup--strong markup--p-strong\"><em>Disruptive Products<\/em><br \/>\n<\/strong>Some products and services going through the pipeline <strong>create new capabilities or open new markets.<\/strong><\/p>\n<p id=\"d152\" class=\"graf graf--p graf-after--p\"><strong>These Horizon 3 disruptive innovations<\/strong> need to separate from the existing development organizations and be allowed to grow and develop in physically separate spaces.
